Top CRM Consulting Companies: The Short Answer
Five firms worth a first conversation in 2026 are Accenture, Deloitte Digital, Xylity Technologies, IBM Consulting and TCS. Behind them sit Slalom, PwC, Capgemini, Cognizant, Infosys, Wipro, HCLTech, LTIMindtree, NTT DATA, Tech Mahindra, KPMG, Persistent Systems, Genpact, Hitachi Solutions and HSO.
What changed is the arithmetic underneath the engagement. In September 2026 Salesforce replaced its upper Sales Cloud editions with Core, Advanced and Max at $195, $395 and $550 per user per month; Dynamics 365 Sales runs $65 to $150; HubSpot Sales Hub $7 to $150 per seat. The comparable mid-tier seats now cluster between $150 and $195. The AI metering underneath them does not cluster at all — and none of the rankings we reviewed compares it.
Disclosure: this comparison is published by Xylity Technologies, and Xylity appears in it. Of the five competing rankings we reviewed in September 2026, three rank their own firm first, two assign invented numerical scores with no published formula, one discloses that sponsored placements appear above its organic results, and none cites the current analyst evaluations of CRM service providers — several also list acquired firms as independent. Our own delivery figures below are internal and unaudited, and we have named where Xylity is the wrong fit.
The seat and the meter came apart
Every major CRM vendor still charges per user per month for the core product — that part did not break. What each did between May 2025 and April 2026 was bolt a second meter alongside the seat for AI and agent work, on different axes.
Salesforce meters agents in Flex Credits — one agent action consumes 20 credits, priced by Salesforce at $0.10 — and its September 2026 editions bundle allowances its pricing page lists per organisation per year: 500,000 on Core, one million on Advanced, 2.75 million on Max. Microsoft switched Copilot Studio’s currency from messages to Copilot Credits on 1 September 2025, sells them in tenant-wide packs of 25,000 for $200 a month, and bundles 1,000 credits per user per month into Dynamics 365 Sales Premium. HubSpot pools credits at account level — and in April 2026 moved its two flagship agents to outcome pricing: $0.50 per resolved conversation for Customer Agent, $1.00 per lead recommended for Prospecting Agent, while other AI features still draw credits per use. In HubSpot’s own words: “you pay when it works, full stop.”
Look at the topology, not the totals. On Salesforce, hire fifty more salespeople and agent capacity does not move — the credits are organisational. On Dynamics 365 Sales Premium the same hire adds fifty thousand credits a month, because credits follow the user. On HubSpot’s flagship agents, cost follows results. Three vendors, comparable seats within a $45 band, three different answers to “what happens to my AI capacity when the team grows?”
The direction of travel has independent support: IDC’s October 2025 FutureScape predicts pure seat-based pricing will be obsolete by 2028 as agents take over repetitive tasks, forcing 70% of vendors to refactor their value propositions into new models. And the counterweight is real too — Gartner predicted in June 2025 that over 40% of agentic AI projects will be cancelled by the end of 2027 on cost, unclear value or inadequate risk controls. Both can be true. That is precisely why the modelling now belongs in the consulting engagement.
Five vendors, five currencies
| Vendor | AI meter | Unit economics (vendor-published) | Entitlement follows |
|---|---|---|---|
| Salesforce | Flex Credits | 1 agent action = 20 credits = $0.10 | Organisation, per year |
| Microsoft Dynamics 365 | Copilot Credits | 1 agent action = 5 credits ≈ $0.04 at pack rates | User (Premium), per month |
| HubSpot | HubSpot Credits | $0.50 per resolved conversation; $1.00 per recommended lead | Account pool, per month |
| Zoho | Tokens | Agents free; $1–$3 per million tokens beyond 20–30M free monthly | Account, monthly allowance |
| SAP | AI Units | 8 to 1 units per user/month (Joule tiers); 0.005 units per document elsewhere | Annual purchase, expires in 12 months |
There is no exchange rate between these columns. An action, a conversation, a token and an AI Unit measure different things, at different granularity, on different clocks. A vendor-neutral total-cost model across these platforms is now hard analytical work — which is why comparing seat prices has become the least informative comparison available.
The analysts have started building categories around exactly this. ISG’s April 2026 Salesforce Ecosystem study — 40 providers, US edition — includes a quadrant for Value Realization and Optimization Services, and the same study notes growing adoption of FinOps, AgentOps and RiskOps frameworks. When an analyst house builds a services quadrant around sustaining platform value, the problem is no longer theoretical.
The five firms
1. Accenture
Best when the CRM decision spans more than one vendor. Accenture is a Leader in the IDC MarketScape for Worldwide Salesforce Implementation Services 2025–2026, a Leader in all three main US quadrants of ISG’s April 2026 Salesforce study, and shared Salesforce’s Global Partner of the Year consulting award announced in August 2026. On the Microsoft side it operates Avanade jointly with Microsoft, and it bought deeper into agents by acquiring the roughly 500-person Salesforce and AWS specialist NeuraFlash in September 2025.
The trade-off: multi-vendor breadth at this scale is bought with account complexity, and the ratings describe a portfolio rather than your team. Ask which practice — and which acquired firm — staffs your account, and get named individuals into the contract.
2. Deloitte Digital
Best when CRM is the front end of a customer-experience programme. Deloitte shared Salesforce’s Global Partner of the Year consulting award announced in August 2026, is a Leader in the IDC Salesforce implementation MarketScape and all three main US quadrants of the ISG study, and is a Leader in Gartner’s October 2025 Magic Quadrant for Digital Experience Services — the market Gartner’s old CRM implementation quadrant is transitioning into. If the project is really a redesign of how customers experience you, with CRM as its system, this is the shape of firm that fits.
The trade-off: experience-led engagements price experience-led. If your need is a scoped implementation with the design settled, much of what the rating reflects is capability you will pay for and not use. Say so at scoping and watch whether the proposal shrinks.
3. Xylity Technologies
Best when the platform is chosen and the roadmap is short a specific pair of hands. Xylity is a consulting-led contingent talent partner rather than a consultancy, appears on no analyst roster and holds no vendor award — stated plainly. Where the other four sell programmes, Xylity supplies the person a live one is missing: a Salesforce consultant to clear a release backlog, or a Dynamics 365 specialist to keep an implementation moving between partner phases. On Xylity’s own figures, a four-stage matching process returns a first curated profile in an average of 4.3 days at 92% first-match acceptance, from 200+ delivery partners and 5,000+ specialists across 20+ domains and 22 industries. Recent work includes a Dynamics 365 advancement system accelerating grant reporting by 30% for a private university.
The trade-off: Xylity augments teams rather than replacing them. It will not run your vendor selection, own the cutover or model your credit consumption across platforms. If nobody internally can direct the CRM agenda, engage one of the other four first.
4. IBM Consulting
Best when the agent work is the point. IBM Consulting shared Salesforce’s System of Agency award for Agentforce consulting — announced August 2026, alongside Slalom — and is a Leader in the IDC Salesforce implementation MarketScape and all three main US quadrants of the ISG study. Its Salesforce practice absorbed Bluewolf years ago and runs under the IBM Consulting brand, and the agent award is the most specific signal on this page that a firm has shipped Agentforce work a vendor was willing to name.
The trade-off: an Agentforce award is a Salesforce-ecosystem signal. If your estate is Dynamics or HubSpot, it transfers as method, not as platform depth — ask for references on your stack, and ask who models the consumption maths before anything is switched on.
5. TCS
Best when you want scale plus the most aggressive recent bet on this market. TCS agreed in December 2025 to buy Coastal Cloud — 400+ staff, 3,000+ certifications — for $700 million in cash, completing the deal in January 2026, and also picked up ListEngage. The combination promptly shared Salesforce’s System of Context award for Data 360 consulting, announced August 2026, and TCS is a Leader in the IDC Salesforce implementation MarketScape and all three main US quadrants of the ISG study.
The trade-off: a $700 million acquisition, completed in January 2026, is being integrated while your project runs. Ask whether your named team comes from Coastal Cloud, legacy TCS or both, and who stays through go-live. The System of Context award also signals where TCS is investing — data foundations — which suits you if that is the engagement, and less if you need front-office configuration.
Also on the analyst rosters
ISG’s April 2026 US study names Accenture, Capgemini, Cognizant, Deloitte, HCLTech, IBM, Infosys, PwC, TCS and Wipro as Leaders in all three of its main quadrants, with Coastal, LTIMindtree, NTT DATA, Slalom and Tech Mahindra leading in two and Perficient and Persistent Systems in one; Genpact is among its Rising Stars. The IDC Salesforce implementation MarketScape — 23 providers analysed, inclusion requiring more than 1,000 certified experts and $200 million in IT consulting and systems integration revenue — confirms Capgemini, PwC and the firms above as Leaders by their own announcements. Salesforce’s August 2026 partner awards also named KPMG and Cloudwerx for agentic value and PwC for Headless 360. On the Microsoft side, HSO, Perficient, HCLTech and KPMG hold 2025/2026 AI Business Solutions Inner Circle standing, with Hitachi Solutions, TTEC Digital and Western Computer among those already announced for 2026/2027 — noting Microsoft’s own description of Inner Circle as its top selling partners worldwide, a sales measure rather than a delivery rating.
Ownership corrections for any other list you read: NeuraFlash has been part of Accenture since September 2025, Coastal Cloud part of TCS since January 2026, Silverline part of Mphasis since 2023, and Simplus part of Infosys since 2020 — changes the rankings we reviewed have yet to reflect.
How to choose between them
1. Make them model the meter before you compare seats
Ask each shortlisted firm to model twelve months of expected agent consumption in the vendor’s own units — actions, credits, resolutions — against the entitlement your edition includes, with the overage price shown. That model has a right answer per platform. A firm that cannot produce it is comparing seat prices, which you could do alone.
2. Check which axis your entitlement follows
Organisational credits mean headcount growth dilutes per-person AI capacity; per-user credits mean it compounds; outcome pricing follows neither. Which topology suits you depends on whether your growth plan is people or automation — a one-paragraph analysis almost no proposal contains. Ask for it.
3. Use the services evaluations, not the software ones
Gartner’s 2025 CRM Customer Engagement Center Magic Quadrant rates software, and its old CRM implementation services quadrant dates from 2021, the market now marked as transitioning to Digital Experience Services. The current services evidence is the IDC Salesforce implementation MarketScape of December 2025 and ISG’s April 2026 ecosystem study. A firm citing a software quadrant as its credential is citing its vendor’s product.
4. Treat data as the engagement, not the prerequisite
The vendors have voted with money on where CRM value sits: Salesforce completed its roughly $8 billion Informatica acquisition in November 2025 and renamed Data Cloud to Data 360; SAP bought the master-data specialist Reltio in 2026; Microsoft’s Customer Insights now reads OneLake directly. Salesforce’s own research, published November 2025, found 84% of data and analytics leaders saying their data strategies need a complete overhaul before AI ambitions can succeed. If a proposal treats data migration as a line item, the hard part is priced as an afterthought — our Customer 360 consulting page covers what that workstream contains.
5. Decide who runs it after go-live
Agent behaviour, consumption monitoring and release management continue after the implementation partner leaves, and renewing a programme firm to babysit a meter is expensive. Plan the steady state — internal admins, a managed service, or embedded specialists — before the statement of work is signed.
Frequently asked questions
Not a current one. Gartner’s Magic Quadrant for CRM and Customer Experience Implementation Services was last published in 2021, and Gartner’s own market page now marks the category as transitioning to Digital Experience Services, where a Magic Quadrant appeared in October 2025 with Deloitte a confirmed Leader. The current CRM-services evidence comes from IDC’s Salesforce implementation MarketScape of December 2025 and ISG’s Salesforce ecosystem study of April 2026.
Differently everywhere, in units that do not convert. Salesforce meters Flex Credits, with one agent action consuming 20 credits at a published rate of $0.10; Microsoft meters Copilot Credits, with an agent action at 5 credits and tenant-wide packs of 25,000 for $200 a month; HubSpot charges outcomes — $0.50 per resolved conversation and $1.00 per recommended lead as of April 2026; Zoho’s agents are free, with tokens billed at $1 to $3 per million beyond monthly free allowances; and SAP sells annual AI Units that expire after twelve months. Seat prices sit alongside all of these.
In September 2026 Salesforce introduced replacement Sales Cloud editions: Core at $195, Advanced at $395 and Max at $550 per user per month, bundling AI, Slack and security features with Flex Credit allowances listed per organisation per year. Coverage of the change reports Core replacing Enterprise and Advanced replacing Unlimited, at roughly 11 to 13% higher list prices; existing contracts renew on their own terms, so check yours rather than the website.
Run the numbers first, in both directions. Gartner predicted in June 2025 that over 40% of agentic AI projects will be cancelled by the end of 2027 on cost, unclear value or risk controls — while IDC predicts pure seat-based pricing becomes obsolete by 2028, forcing 70% of vendors onto new models. The deciding input is your own consumption model: what an agent action costs on your platform, at your volumes, against your entitlement. If a pilot cannot be priced that way, it is not ready to scale.
CRM seat prices have converged while the AI metering underneath diverged: per organisation at Salesforce, per user at Microsoft, per outcome at HubSpot, in units with no exchange rate. The consulting engagement that matters in 2026 is the one that models your consumption against your entitlement topology before comparing platforms — and the right first question for any firm on this page is to ask for exactly that model.

CRM programmes rarely stall on strategy. They stall between partner phases, when the roadmap is agreed and one seat on the delivery team is empty. Xylity fills it — on its own figures, 4.3 days to a first curated profile and 92% first-match acceptance across 22 industries.
